Lighting had become their biggest after-sales headache: callbacks for failed or leaking underwater lights were consuming technician days that the sales price never accounted for.
The Challenge: Callbacks, Mixed Inventory and Permit Delays
- High callback rate: The gasket-sealed lights they previously installed failed at roughly 8% per year, and every warranty visit meant draining part of a pool or sending a diver.
- Mixed inventory confusion: Different brands and niche sizes across jobs meant crews carried five different spare part SKUs and still occasionally arrived without the right one.
- Inspection pressure: Florida permitting requires listed, low-voltage underwater luminaires; documentation gaps had stalled two projects at final inspection.
The Solution: One Standardized IP68 Lighting Spec
1. One light for every wall type. We consolidated their spec to our ultra-thin resin-filled LED pool light (model LH-S-01, under 10 mm thick). Because the fixture is fully potted rather than niche-gasket sealed, it mounts flat on concrete, fiberglass and vinyl-liner walls with the same bracket kit - one SKU covers the whole job book.
2. Safe 12V DC wiring on every project. All fixtures run on 12V low-voltage with listed transformers, which passed Florida inspection the first time on every pool since the switch, with complete CE / RoHS / IP68 documentation supplied per shipment.
3. Tiered lighting packages to sell. The builder now offers three lighting upgrades from the same platform - single-color white, RGB remote, and RGB WiFi app group control - turning lighting from a cost line into an upsell worth roughly USD 600 per pool on premium builds.
4. Stock program with fast replenishment. We hold a standing monthly replenishment of 150 units with 2% free spares, so the crews never run out mid-season.
